Reorganisations and structural changes were necessary at both MarFlex and Snijders in order to meet the challenge of the economic downturn. 9 NQZR: pompen en meten in één NQZR: pump and measurements in a single system Met de introductie van de elektrisch aangedreven deepwell pomp met oliegesmeerde as zorgde MarFlex twintig jaar geleden voor een revolutie in de tankvaart. Wat destijds een grote innovatie was, is vandaag de standaard. Anno 21 gaat MarFlex een stap verder: NQZR combineert pompsysteem en meettechnologie in één pakket en komt daarmee tegemoet aan de behoeften van de markt. Met NQZR wordt de procesautomatisering in de pomp geïntegreerd. Sensoren voor het meten van de temperatuur, de druk en het level van de lading zijn aan de pomp gekoppeld. Ook sensoren om de pomp te monitoren (temperatuur, losdruk, lagers etc.) maken deel uit van het systeem. Alle data over pomp en lading worden gevisualiseerd op een 32 touch screen in de controle kamer van het schip. Van daaruit kan een signaal worden verzonden naar een PDA aan dek of een computer aan de wal. MarFlex kan ook, na toestemming van de klant, via een beveiligde internetbediening inloggen om een foutmelding te checken. Alle procesgegevens zijn op één centraal scherm af te lezen. Door de remote bediening kan men snel op signalen reageren en problemen oplossen. Het systeem geeft ook inzage in noodzakelijk onderhoud. Alle data over lading en pompen worden opgeslagen in één database. Trends zijn hierdoor sneller herkenbaar en het proces kan tijdig worden bijgestuurd. Dit alles verhoogt de veiligheid en efficiency aan boord, waardoor de cost of ownership omlaag gaat. De eerste reacties op NQZR zijn positief. We gaan NQZR als een modulair pakket aanbieden, waarbij de klant beslist welke bouwstenen hij afneemt. NQZR is being offered as a modular system, which means customers can choose the modules they want. 10 Kwaliteitsverbetering als permanent proces Quality improvement as a permanent process MarFlex wil de verwachtingen van klanten in alle opzichten overtreffen. Dat kan alleen als de kwaliteit van onze producten en dienstverlening niet ter discussie staat. We zijn continu bezig met kwaliteitsverbetering, zegt Frans Capelle, QHSE Manager (QHSE - Quality, Health, Safety en Environment). Daarnaast zijn we uiterst alert op klant tevredenheid. MarFlex wants to exceed the expectations of its customers in all areas. This is only possible if the quality of our products and service delivery is at the highest level. We are continually focused on quality improvement, says Frans Capelle, QHSE Manager (QHSE - Quality, Health, Safety and Environment). Moreover we are also extremely concerned about customer satisfaction. ISO-certificatie Als ISO-gecertificeerd bedrijf hebben we onze werkwijze vastgelegd in procedures en instructies. We oefenen permanent controle uit op de naleving hiervan. Twee keer per jaar worden we door het kwalificatiebureau Lloyds geaudit. De resultaten van de audits die in 21 hebben plaatsgevonden waren positief. In 211 ligt de nadruk op onze leveranciers: de afdelingen Purchasing en QHSE gaan er samen voor zorgen dat leveranciers hetzelfde kwaliteitscontroleniveau handhaven als MarFlex. Frans Capelle, QHSE Manager Kwaliteit op de werkvloer Door het opstellen van checklisten die worden doorlopen zodra een project klaar is, heeft de afdeling QHSE kwaliteit dichter bij de productiemedewerkers gebracht. Maandelijks komen de afdelingen QHSE en Services bij elkaar om garantiegevallen te bespreken, oorzaken te analyseren en naar oplossingen te zoeken. Zo maken we optimaal gebruik van de ervaringen uit de markt om de kwaliteit van onze pompsystemen verder te perfectioneren. Veiligheid heeft prioriteit MarFlex heeft de veiligheid van medewerkers hoog in het vaandel. We vinden het belangrijk dat iedereen aan het einde van de werkdag gezond naar huis terugkeert. De afgelopen jaren hebben we fors geïnvesteerd in een veilige en gezonde werkomgeving voor het personeel. Employees are reminded that everybody is responsible for the quality of their own work. This has helped to reduce the number of complaints in 21 by 35% compared to 29. By shifting the responsibility for quality to the work floor, the QHSE department has freed up time for the processing of guarantee claims, which form the basis for the improvement of our products. Each month the QHSE and Services departments meet to discuss, analyse, and find solutions for guarantee incidents. In this way we make maximum use of the experience of the market to further perfect the quality of our systems. Safety priority number one MarFlex has made the safety of its employees its number one priority. We think it is important everyone goes home at the end of the work day healthy. We have made considerable investment in recent years to ensure a safe and healthy working environment for our staff. Safety continued to be a priority in 21. All employees with a risk of welding fume or hearing damage were given regular medical check-ups. The results were very encouraging. Ook in 21 was veiligheid een speerpunt. Om de machineveiligheid te verhogen zijn onder meer beschermkappen aangeschaft. Ook hebben we besloten zuurstof- en gasmeters voor onze servicemedewerkers aan te schaffen. Verschillende medewerkers volgden een cursus over veiligheid op de werkvloer. We verwachten dat de genomen maatregelen zullen bijdragen aan een verdere daling van het aantal ongevallen. Aandacht voor duurzaamheid MarFlex scoort van oudsher goed op milieugebied. We hebben een schoon en milieuvriendelijk productieproces, waarbij geen schadelijke stoffen vrijkomen. Onze elektrisch aangedreven deepwell pompen zijn ten opzichte van hydraulische pompsystemen vriendelijk voor het milieu. Ze maken weinig lawaai, lekken geen olie en halen een maximale hoeveelheid product uit de ladingtanks. Niettegenstaande het groene karakter van ons productieproces en producten maken we continu werk van een verdere verduurzaming van onze activiteiten. In 211 gaan we de voorbereidingen treffen voor het behalen van het ISO 141 certificaat. Daarnaast gaan we de komende jaren onderzoeken hoe we het energieverbruik bij het testen van onze pompsystemen kunnen reduceren. The emissions of welding fumes are within the applicable norms. We expect these measures will help to further reduce the number of accidents. Concern for sustainability MarFlex has always had an excellent environmental record. We have a clean and environmentally-friendly production process, with no emissions of harmful substances. Our electric-drive deepwell pumps have less impact on the envi ronment than hydraulic pump systems. They make less noise, do not leak oil, and extract the most product from the cargo tanks. Despite the green nature of our production process and products, we are continually working to further improve the sustainability of our activities. In 211 preparations will be undertaken for ISO 141 certification. 11 Procesverbetering in een stroomversnelling Fast-track process improvement In 21 veranderde MarFlex de samenstelling van het ROKADEteam. Dit verbeterteam heeft als taak het optimaliseren van de interne processen. De focus lag op procesverbetering bij Sales, Projects, Finance & Control en Human Resources. In 21, MarFlex changed the composition of the ROKADE team. The task of this improvement team is to optimise our internal processes. It focuses on process improvement within Sales, Projects, Finance & Control, and Human Resources. Het ROKADE-team bestaat uit drie medewerkers van MarFlex die elkaar qua kennis en vaardigheden goed aanvullen. ICT Manager Vincent Snels is specialist op het gebied van auto matisering. Operations Manager Niels Ellenbroek kent alle ins en outs van het ERP-pakket waar MarFlex mee werkt. Director-COO Michael Smits draagt de eindverantwoording. In het verleden had iedere afdeling haar eigen lijstje Vincent Snels, met verbeterprojecten, aldus de ICT Manager teamleden. Het duurde zeer lang voor proces verbeteringen zichtbaar werden. Als verbeterteam hebben we de juiste bevoegdheden, daadkracht en kennis om verbeterprojecten snel te realiseren. Prioritaire projecten De procesverbeteringen hebben tot doel efficiënter te kunnen werken, sneller te kunnen rapporteren en betere stuurinformatie ter beschikking te hebben. Processen die voor de hele organisatie belangrijk zijn, worden prioritair behandeld. In 21 lag de focus op het verkoop- en klantmanagement en het financieel en HRMproces. Een overzicht van de gerealiseerde projecten: Salesconfigurator In 29 nam de afdeling Sales een nieuwe softwareapplicatie in gebruik voor het opstellen van offertes. 21 is gebruikt voor verdere optimalisatie hiervan zodat alle offertes met deze nieuwe software gemaakt kunnen worden. Financiële processen De afdeling Finance & Control gebruikt voortaan alleen nog The ROKADE team is made up of three MarFlex employees with complementary areas of knowledge and expertise. ICT Manager Vincent Snels is a specialist in the field of computerisation. Operations Manager Niels Ellenbroek knows all the ins and outs of the ERP software used by MarFlex. Director-COO Michael Smits has overall responsibility. In the past, each department worked on its own set of improvement projects, the team members explained. It took ages before any tangible process improvements were achieved. The improvement team has the authority, capability, and expertise necessary to implement improvement projects more quickly. Priority projects The aim of process improvement is to introduce more efficient operational methods, shorter reporting lines, and better management information. Processes critical for the whole organisation are given priority. In 21, the focus was on sales and customer relationship management, financial administration, and the HRM process. The following projects were completed: Sales configurator In 29, the Sales department introduced a new software application to draw up quotations. 21 was used to refine this software so that all quotations can be made with it. Financial administration The Finance & Control department will only use the ERP software to generate financial reports from now on. het ERP-pakket voor het opstellen van financiële rapportages. Alle andere medewerkers worden in 211 getraind. Human Resources Management MarFlex heeft een nieuwe HRM-softwareapplicatie aangeschaft. De payroll-module is reeds geïmplementeerd. De rest van het softwarepakket wordt in 211 in gebruik genomen. Procesverbetering in 211 In 211 ligt de nadruk op verbetering van het serviceproces, projectmanagement en algemeen documentbeheer. Er zal onder meer een intranetsysteem worden geïmplementeerd. Dit moet ondersteuning bieden voor projectmatig werken en centrale archivering. Het uiteindelijke doel van onze werkzaamheden is de organisatie zo lean en flexibel mogelijk te krijgen, aldus het verbeterteam. Dat uitgangspunt nemen we mee door de hele discussie. Process improvement in 211 In 211, the emphasis will be an improvement of the service process, project management, and general document management. Amongst other things, an intranet system will be introduced. This will help to support project-centred working and central archiving. The ultimate aim of our work is to make the organisation as lean and flexible as possible, according to the improvement team. All our discussions will be based on this starting point. Voorraad onder controle Gezien het grote aantal pompsystemen dat MarFlex de af gelopen jaren in bedrijf heeft gesteld, zal het leveren van spare parts in de toekomst steeds belangrijker worden. In 21 hebben we de nodige stappen gezet om het voorraadbeheer te optimaliseren en de leverbetrouwbaarheid te vergroten. We vinden het belangrijk dat de medewerkers van onze lasserij, draaierij en assemblage zich verantwoordelijk voelen voor de kwaliteit van hun werk en die ook borgen. Om dit te bereiken, hebben we binnen de productieafdeling meet systemen geïmplementeerd. Pieter Yntema, De hierin vastgelegde Production Manager afwijkingen worden gebruikt om fouten in het productieproces en hun oorzaken te analyseren. De resultaten van deze analyses worden teruggekoppeld naar de productie medewerkers, zodat zij ervan kunnen leren. Dit heeft tot een aanzienlijke daling van het aantal productiefouten geleid. Ook de kosten voor het herstellen van fouten gingen omlaag. Het draagvlak voor kwaliteitsborging op de werkvloer is groot, zegt Pieter Yntema, Production Manager. Productiemedewerkers zijn actief bezig met het realiseren van de kwaliteitsvereisten en hebben dit ingebed in hun dagelijkse arbeidsproces. Door het verschuiven van de interne kwaliteitscontrole naar de productievloer heeft de afdeling QHSE meer tijd om zich te richten op andere taken zoals procesverbetering. Vertrouwensrelatie met leveranciers Ook voor de pompsystemen van MarFlex geldt dat het totaalproduct zo sterk is als de zwakste schakel. Daarom hechten we veel belang aan kwalitatief hoogwaardige onderdelen. Alles begint met een goede leveranciers selectie en -beoordeling. Deze twee zaken zijn niet los te zien van elkaar. Quality on the shop floor The commitment of MarFlex to quality starts on the shop floor. We think it is important that the people working in our welding, turning, and assembly shops have a sense of responsibility for the quality of their work, and actually deliver quality in practice. To achieve this goal, we have introduced measurement systems within the production department. Any incidents recorded are used to analyse the cause of any problems in the production process. The findings of these analyses are relayed back to the production workers so they can learn from them. This has resulted in a considerable drop in production faults. The cost of correcting faults has also gone down. "There is a high level of commitment to quality assurance on the shop floor, says Pieter Yntema, Production Manager. Production workers are actively trying to achieve the quality standards, and have made this an integral part of their daily work. By shifting the responsibility for internal quality control to the shop floor, the QHSE department has more time to deal with other issues, such as process improvement. Confidence in suppliers The end product is only as strong as its weakest link, even for the pump systems of MarFlex. That is why we place so much importance on high-quality parts. It all starts with sound procedures for the assessment and selection of suppliers. These two issues are inextricably connected with each other. In 21 we drew up purchasing conditions with the help of a specialist bureau. A new model for the assessment and selection of suppliers was also developed. In 21 hebben we samen met een gespecialiseerd bureau inkoopvoorwaarden opgesteld. Tevens is een nieuw model ontwikkeld om leveranciers te selecteren en beoordelen. De selectie gebeurt op basis van de gevraagde productspecificaties. De beoordeling op basis van traditionele parameters: levertijd, leverbetrouwbaarheid, levering volgens specificaties. Door een zorgvuldige leveranciersselectie en -beoordeling borgen we niet alleen de kwaliteit van onze producten, maar versterken we ook de relatie met leveranciers, aldus Martin van den Oort, Purchasing Manager. In 211 gaan we de interne klanttevredenheid over onze leveranciers meten. Aandacht voor productverbetering De afdeling Engineering/R&D begeleidt projecten die MarFlex verkocht heeft en is daarnaast voortdurend op zoek naar productverbeteringen. Ook in 21 zijn onze pompsystemen op vele vlakken geoptimaliseerd en onderhoudsvriendelijker gemaakt. Een overzicht van de belangrijkste ontwikkelingen: Met behulp van NPSH-metingen hebben we de zuigeigenschappen van onze ballastpompen in kaart gebracht. Hierdoor hebben we meer inzicht gekregen in de performance van onze pompen. De meetresultaten vormen een goede basis om de pompprestaties verder te verbeteren. We hebben een apparaat ontwikkeld om de dynamische afdichtingen van onze pompen, de zogenoemde lip seals, te testen. Dit helpt ons de kwaliteit van de lip seals te verbeteren. Tevens hebben we het seal loopvlak van de pompas voor het eerst uitgevoerd met een metallische laag. Hierdoor hebben de seals een hogere standtijd. Our pump systems were improved and made more maintenance-friendly in many ways during 21. The most important developments were as follows: We analysed of the suction characteristics of our ballast pumps using NPSH measurements. That gave us more insight into the performance of our pumps. The measurement results provided a solid foundation for the further improvement of pump performance. We developed a device for testing the dynamic seals of our pumps, the so-called "lip seals". This helped us to improve the quality of the lip seals. Furthermore, we have now added a metallic coating to the seal contact on the pump shaft. 14 NQZR The new experience of Pumping Excellence Onze afdeling Engineering/R&D presenteerde het prototype van NQZR, een nieuw concept om vloeibare scheepsladingen efficiënter te verpompen. Onze afdeling R&D werkt momenteel aan de realisatie van een pilot project. NQZR bevat onze bestaande deelsystemen: MarFlex Pumps voor vloeibare ladingen en ballastwater aan boord van een schip. MarFlex Variable Speed Drive System (VSDS): de besturing van de elektrisch aangedreven pompen met behulp van frequentieregelaars. Hiermee worden zeer flexibel vele bedrijfssituaties tussen aandrijfunit en pomp opgebouwd. Auxilliary equipment zoals noodpompen en slangen. Daarnaast bevat NQZR de volgende extra s: MarFlex Tank Level Gauging. Dit is het meten van de ladingen tankgegevens ten behoeve van de veiligheid en kwaliteitsbewaking van de lading. In order to guarantee the quality of our products, we will be formalising and optimising the monitoring and management of the production process. The use of predefined indicators will also become part of monitoring. Stronger liquidity position The changing banking world has meant that more than ever before parties doing business with each other provide a service not only from a commercial and technical viewpoint, but also from a financial viewpoint. Projects are financed by payment agreements that involve the entire supply chain. From a financial perspective, it is important to monitor the liquidity position as well as the profit margin, and to include this aspect in payment agreements made with both the customers and the suppliers. Snijders is fully aware of this development, and will make it a more prominent part of the decision-making process over the next few years. Communication plan In our mission, vision, and growth strategy we have set out how we view ourselves and what our ambitions are. We want to communicate this both inside and outside the organisation. A communication plan and a marketing strategy are being developed for this purpose.
